Imma be honest, Mona's current design is better. This one looks kinda creepy to me, and far more devious. The current one looks far more cute honestly, and makes him a TON more likeable in my eyes.

The early concepts are very much in line with the past persona games. However I understand why they chose to go the direction they did. As they settled on the gameplay style and general look of the game as a whole it likely lead to the character designs being reworked to fit in with the world as it existed at that point in development. For instance, looking at the concept art the characters likely would have had lighter hair with sharper silhouettes whether it be through their school uniforms or phantom thief attire. This looks nice at first glance and I think it could work in p4 or p3 as it follows those games styles closely. However in p5 the world and style they went for is much more pop art. Thus having the characters have looser shapes and bolder colored hair and cloths helps sell the style of the game as a whole.

Tbf, in Persona 3 and 4 their clothes never changed. Atlus probably thought the phantom thief outfits not only looked cooler than Shujin's uniform but also makes a ton more sense with the story

Jokers original persona was the demon from the German story Faust known as Mephistopheles. In the story, Dr Faust makes a deal with the demon allowing him to use his powers, but after a few years, his soul would be given to the devil and forced into eternal enslavement. Which is metal as fuck. Joker was also one of the few cut characters in persona 4 arena and was going to use Mephistopheles as his persona. He has files in the game labels p5 hero, and another cut character is Shadow Marie who would of been a original character like Sho

Dayum I would've loved concept art Morgana. Those eyes and the more slender build really add to the vague nature of his origins, and I actually feel that design looked more androgynous than femine, in a good way. Just would've loved the slightly menacing cat guide vibe, looks like it could've had a Mew type character rather than the more mascot esque end result. Morgana kinda feels like teddy but less interesting, that other design could've spiced it up.
